Buy, build, or customize?

Most software decisions get framed as a binary. Buy something off the shelf, or build something from scratch. Budgets get argued, one side wins, and the third option never comes up.

That third option is often the right one.

Here is how to tell them apart.

Buy off the shelf when the process you run is genuinely standard. Payroll, accounting, email. Thousands of companies do it the same way, the product already encodes decades of refinement, and your version of it is not special. Buying here is not a compromise. Building would be an expensive way to learn that.

The warning sign is the workaround. If your team has invented a step the software never anticipated, and that step now runs every single day, the tool has stopped fitting. Count how many of those exist before the next renewal.

Build from scratch when the process is the advantage. If the way you route orders, price jobs or schedule work is a real difference between you and your competitors, forcing it into someone else's product shape will flatten it.

This is the smallest category. It is also where most money gets wasted, by companies that convinced themselves they were in it.

The honest test: could a competitor buy the same tool tomorrow and operate exactly as you do? If yes, you are not building.

Customize an existing product when the shape is right but the details are not. This is the option that gets skipped, usually because nobody realizes it exists.

You take a product that already handles the hard, boring, well-solved parts, inventory maths, billing logic, order states, and reshape the parts that are specific to you. You skip a year of rebuilding solved problems and still end up with a system that matches how you actually work.

We do all three, which is an awkward thing to put in marketing copy, because it means we have no particular incentive to push you toward the expensive one.

Our e-commerce system and our Inventory and Billing System both exist as finished products. Both also get customized to a specific business model regularly. Sometimes the right answer is none of ours, and we say so.

If you are weighing this up right now, start by writing the process down in one paragraph. Not the software you want. The process.

Which of the three you need usually becomes obvious once that paragraph exists.
